Change

This is step 2 of #202, as a draft to discuss. Settings → Phone & devices → Portal gives this PC a public HTTPS address through Portal. It runs the command the guide already documents, using the portal already on the PC. The app never installs Portal, Tailscale stays the default route, and tailscale.ts stays read-only.

What the group shows:

  • No portal, or one older than v2.6.1: a single line that says so, with a link to Portal's install.
  • Ready: a Relay field and Start.
    • Start first asks the relay's /sdk/domain whether it runs v2.6.1 or later.
    • It then runs portal expose --http-route /=<port> --strip-request-header Tailscale-User-Login --name herdr-<random> --identity-path <state dir>/portal/identity.json --relays <relay> --discovery=false --hide.
  • Running: the address from Portal's service ready at line, with its QR code (through PhonePanel's Address), and a Relay row with Stop.
  • Blocked: one line that names the setting to change and says to restart the app.

Rules the server enforces, whatever the request says:

  • Start is refused without HERDR_WEB_TOKEN (409 token_required) and while HERDR_WEB_TAILSCALE_SERVE_ONLY=1 (409 serve_only). This follows the guide from docs(guide): a public HTTPS address with Portal #229, which says to set a token before starting Portal.
  • Any device that can type can start and stop it. A watch-only device gets read_only. Both POSTs need same-origin and x-herdr-update: 1, like the update POSTs.
  • Only the relay comes from the request, as one https origin. A comma is refused because --relays takes a list.
  • Portal's environment is PATH, home, temp and proxy variables only, so the token never reaches it.

Lifecycle:

  • At start, the server first stops a Portal that an earlier server left running (one killed outright, say). It identifies that Portal by the pid in state.json and checks with ps, or the Windows process table, that the process is portal expose on this identity. This happens before the token check, so a server restarted without a token keeps no public address.
  • An address that was on then comes back, since an app update restarts the server. A server on another port that shares the state directory leaves the other server's Portal alone.
  • On shutdown the entrypoint waits for Portal to exit before it exits itself. Portal gets SIGTERM so it can unregister, then SIGKILL after 4 s, within the 6 s the supervisor allows.
  • Portal retries a relay it cannot use forever, so readiness has a 60 s deadline of its own. A relay operation failed permanently line stops it too. Errors quote Portal's last warning or error line.

Docs:

  • the guide's Portal section;
  • the "Do I need Tailscale?" FAQ and the privacy FAQ, since the relay sees connection metadata and holds the address's certificate;
  • the uninstall note and the HERDR_WEB_STATE_DIR row;
  • DESIGN.md (page list and the group), a server/AGENTS.md row, ko/ja/zh strings, a demo answer (supported: false) and a changelog line.

The README and site still say the app "brings no tunnel". That stays true, since Portal is installed separately, so I left them alone.

Questions for you:

Refs #202.

Validation

  • bun run check fast (macOS arm64, with TMPDIR/CHECK_DIR under /tmp, because macOS's default temp path makes socket paths longer than 100 bytes): generated types, typecheck, build and test:unit all pass (2386 tests, 0 failures).
  • server/portal.test.ts (17 tests) uses a stand-in portal script and an injected fetch. It covers:
    • relay and ready-line parsing, including a comma in the relay;
    • no start without a token or under serve-only;
    • the exact flags, and that neither HERDR_WEB_TOKEN nor Portal's IDENTITY_PATH reaches the child;
    • stop remembered across a restart;
    • shutdown waiting for Portal, then resume;
    • taking over from a Portal left by a killed server;
    • a restart without a token stops that leftover Portal and starts nothing;
    • a server on another port leaving it alone;
    • a relay or portal older than v2.6.1 refused before anything runs;
    • the readiness deadline, the permanent-failure line, a crash reported with Portal's last error line, and SIGKILL after the grace period;
    • the endpoint's header, origin, relay, token and method checks.
  • Contract tests, through bun run check run … -t "Portal API|watch": 2 pass.
    • New Portal API test in server/api.contract.test.ts: 401 without the token; status; start reaches running with the address; stop.
    • The watch-device test in server/device-access.contract.test.ts now also expects 403 on portal/start and portal/stop.
  • Live UI on a herdr-web-ui-test session (token set), with no relay contacted:
    • with Portal v2.6.1 on PATH, the Relay field and Start, at desktop width and phone width (the row stacks);
    • with v2.5.0 on PATH, "This PC has Portal v2.5.0; the app needs v2.6.1 or later. Get Portal".
    • Screenshots are attached below. The running state (address and QR code) is covered by the tests with a stand-in, not by a live relay.

Settings → Phone & devices → Portal installs Portal's official v2.6.1 release (checked against
a pinned SHA-256), starts it in routed mode with Tailscale-User-Login stripped on a relay the user
enters, and shows the address with its QR code. Install and start only from this PC itself and
only with HERDR_WEB_TOKEN set; any device that can type stops it; an address left on comes back
with the server. Refs devswha#202.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Start and stop Portal from Settings → Phone & devices by entering a relay address. When Portal is supported and the server has an access token configured, signed-in devices can view its public address and QR code.
    • Portal’s running state can persist across app restarts. Devices in read-only mode can view its status but cannot control it.
    • Settings shows Portal availability, setup requirements, progress, and errors; the app checks that the installed Portal version and relay are supported.
  • Documentation
    • Updated setup, reverse-proxy, uninstall, and data-transfer guidance for Portal.

Walkthrough

This change adds Portal relay management to the server and Settings page. The server exposes status and start/stop routes, persists and resumes Portal state, checks Portal and relay versions, and manages process cleanup. Settings displays Portal status and controls. Server and browser tests cover the feature.

Merge Risk: 🟡 Moderate · up to be193

If a recorded process cannot be identified after a restart, the server remains unavailable until an operator verifies the process has stopped and repairs the saved state. That operational risk should be accepted explicitly before merging.

Drop the in-app install and the this-PC-only rule: any device that can type starts and stops
Portal, and the server still refuses without HERDR_WEB_TOKEN. At start the server first stops a
Portal an earlier server left running, so a restart without a token keeps no public address; on
shutdown the entrypoint waits for Portal to unregister. The panel is built from SettingsRow,
errors use role=alert, and the privacy FAQ names the relay.

Reviewed be1933a. Kept direct Start/Stop controls and the token-required public-exposure policy; Tailscale remains the default and Portal is never installed automatically.

Fixed during review:

  • Requests are held until leftover-tunnel cleanup finishes, preventing a tokenless restart from being exposed through the old tunnel.
  • Stop/shutdown cancel pending starts; shutdown waits for bounded cleanup and still settles on cleanup failure.
  • Exact process/identity checks, other-port ownership protection, private identity-directory creation, redirect refusal, and fail-closed damaged-state handling.
  • Watch-only controls are disabled; failed tunnels can be stopped; demo responses, Turkish translations and recovery/error documentation are complete.

Current-head local verification: Fast checks passed (2,975 unit tests passed, 8 existing skips), four focused Portal/watch contract tests passed, and the rebuilt-client browser regression passed token login, Start/address/Stop, failed-relay recovery, watch-only controls and the token-required state. The browser regression is registered in CI. Required CI remains the merge gate.

Scope: no test exposes the app through a real public relay, per server/AGENTS.md. Portal v2.6.2 binary checksum/version/flags were checked, but live relay behavior and native macOS/Windows Portal lifecycle remain unmeasured. The native install/bundle checks do not imply that coverage.

Final verification for be1933a:

  • Required checks are green: Fast checks, Integration and browser, Native Windows install. GitHub reports CLEAN / MERGEABLE; no unresolved review threads remain.
  • Remote PC bundle/SSH workflow passed, including native Windows smoke and macOS builds.
  • Current-head local Fast checks passed (2,975 passed, 8 existing skips). Four Portal/watch contract cases and the rebuilt-client Portal browser scenarios passed.
  • The first CI browser-other attempt hit the unchanged file-viewer's one-second long-task assertion (1,301 ms and 1,242 ms). The full file-viewer regression passed in isolation, and the unchanged CI retry passed. No assertion, timeout, worker count or test was weakened or skipped.

The PR is ready for merge; it has not been merged. Live public-relay and native Portal lifecycle limitations remain as stated in the review.

## Change

`server/portal.test.ts` "does not stop an unrelated process whose argv
merely mentions expose and the identity path" called `resume()` right
after `Bun.spawn`. Until the shell has exec'd, `/proc/<pid>/cmdline` can
still show the parent's argv or read empty mid-exec, so
`identifyProcess()` threw `Could not verify the identity of recorded
Portal process <pid>`.

It failed Fast checks on main twice today (runs 39733017457 after #1590
and 39734683255 after #1594; the runs in between passed). The test dates
from #746; it started showing up under today's CI load.

The shell now prints `READY` before its loop and the test waits for that
line (bounded) before resuming, the same fix #1419 made for the sibling
interpreter test. No production code changes.

## Validation

- `HERDR_TEST_MODE=unit bun test server/portal.test.ts`: 38 pass, 0
fail, three runs in a row.

Test-only change: no changelog fragment, no CodeRabbit re-review needed.
